A standard warehouse is paired with a standard office. The layout changes to fit the site, but the result still feels like it came from a template.
That approach can work well when the brief is straightforward and speed is the main priority. It becomes a problem when the building needs to express a brand, create a flagship workplace, respond to a difficult site, or achieve a genuinely distinctive architectural result.
So, can design and build still be the right model?
Yes, but only when the design process is set up to support custom thinking. The architect or architectural designer needs room to explore the brief, while the quantity surveyor, project manager, structural team and contractor test those ideas against cost, programme and buildability as they develop.
Without that integration, design and build can become cookie cutter. With it, the model can produce a highly tailored building while giving the client clearer control over what each design decision will cost.
Why clients often choose an independent architect first
When the look and feel of a building matters, appointing an architect and completing the design before speaking to contractors can feel like the safest path.
The architect can focus on the brief without being pushed towards a standard construction system. The client can develop the design in detail, then invite several contractors to price the same drawings.
That route can work well, particularly when the client has a strong internal property team and is comfortable carrying more design and budget risk during the early stages.
The issue is that architectural ambition and construction cost can develop on separate tracks.
A design decision may look minor on a drawing but require a more expensive structure, specialist installation, longer lead time or substantial additional detailing. A premium finish may be specified because it suits the concept, even though a lower-cost option would create almost the same visual result. A consent set may also require further coordination and construction detailing before the contractor can build it efficiently.
By the time the completed design is priced, the client may have invested heavily in an outcome that no longer fits the intended budget.
Custom design needs live cost information
A genuinely architectural building does not require cost to dominate every decision.
It does require the client to understand the cost of a decision before it becomes difficult to reverse.
This is where an integrated design and build process should operate differently from a template-based one. The architect develops options. The quantity surveyor tests the numbers. The project manager considers programme and procurement. The structural and construction teams identify what each option will require on site.
The client can then choose where the extra spend creates real value.
That may mean investing more in the public frontage, entrance and customer spaces, while using simpler materials in service areas. It may mean retaining a bold roof form but changing the structural grid. It may mean choosing a locally available cladding system rather than an imported product with a longer lead time.
The purpose is not to remove ambition. It is to stop the budget being consumed by items the client does not value.
What this looks like on a highly custom project
On one bespoke headquarters project, the client wanted a workplace that felt unlike a conventional industrial building.
That brief required far more than placing an office on the front of a warehouse. The architecture, interiors, cladding, doors, structure and operational areas all had to work together.
Rather than complete the entire design and reveal the cost at the end, options were developed and budgeted as the concept evolved. The client could see the likely cost range for different façade treatments, interior finishes and construction details before selecting them.
Some ideas were worth the additional investment. Others did not add enough value to justify their cost and were changed or deferred.
The same principle applied when developing our own head office. The building still needed a strong architectural identity, but the design was tested against the practical realities of structure, fabrication, procurement and construction.
The result of this process should not be a watered-down version of the original idea. It should be a more informed version, with money directed towards the parts of the building that matter most.
How do you avoid the cookie-cutter version of design and build?
The label on the procurement model will not tell you how good the design process is.
Before appointing a design and build contractor for a custom project, ask them to explain:
- Who will lead the architectural design?
- How will they interpret and test the brief?
- When will the quantity surveyor and project manager become involved?
- How often will the design and budget be updated together?
- How will structural and construction input influence the concept?
- Will you be shown genuine options, with cost and programme implications?
- How will non-standard details be developed into construction-ready information?
- What happens if the evolving design moves beyond the agreed budget?
A strong team should be able to walk you through clear stages, decision points and budget reviews. They should also be comfortable showing where a proposal is uncertain and what information is needed to resolve it.
Be cautious if the architectural conversation is limited to selecting colours and moving a standard office layout around. That is customisation, but it is not a genuinely custom design process.

The deciding factor is whether the contractor has a process that allows architecture, cost, structure, and construction to develop together.
